Cutting ripe pods from the trunk and branches by hand. Every pod is cut individually, and no mechanised alternative exists.

Cacao pods grow directly from the trunk and main branches, ripen unevenly across a tree, and must be cut without damaging the cushion they grow from — the same point will fruit again for decades. All of that makes harvesting irreducibly manual: pods are cut with a machete or a blade on a pole, judged individually for ripeness by colour and by the sound they make when tapped.

This is the first quality decision in the chain and one of the least discussed. Unripe pods have not developed enough sugar in the pulp to ferment properly; overripe pods may have begun germinating inside, which produces off flavours nothing downstream will remove.

What it does

Removes ripe pods from the tree while leaving the flowering cushion intact for future crops.

Why it matters

Ripeness determines how much sugar the surrounding pulp carries, and the pulp sugar is what the fermentation runs on. A harvest of mixed ripeness ferments unevenly, and unevenness at this stage cannot be corrected later.

Why the range is wide
Harvest timing depends on the country and the rainfall pattern. Most producing regions have a main crop and a smaller secondary crop rather than a single season.

What it does to the flavour

No flavour is created here, but the ceiling for everything downstream is set: pulp sugar content determines what the fermentation has to work with.

When it goes wrong

Mixed ripeness in a single fermentation batch. Under-ripe pods carry too little pulp sugar to drive the fermentation; over-ripe or germinated beans contribute off flavours. Both show up as flat, uneven flavour in the finished chocolate.

Commonly misunderstood

That cacao harvesting could be mechanised and simply has not been. Pods grow directly on the trunk, ripen unevenly, and share a fruiting cushion that must survive the cut — the constraint is botanical, not technological.
