Fermentation
The step where chocolate flavour is created rather than developed. Skip it and no amount of roasting will produce chocolate.
Fermentation is the most consequential step in the entire chain and it happens on a farm, days before anyone in a factory sees the beans. Piled in heaps under leaves or in wooden boxes, the pulp is colonised in sequence: yeasts first, fermenting the sugars to ethanol in low-oxygen conditions; then lactic acid bacteria; then, as the pulp drains away and air enters, acetic acid bacteria oxidising the ethanol to acetic acid.
That acetic acid and the heat the process generates — the mass can reach around 50°C — penetrate the bean and kill the embryo. The death of the seed is the point. It breaks down the cell walls that keep enzymes and substrates apart, and the enzymes then act on the bean's storage proteins and polyphenols to produce the amino acids and reducing sugars that roasting will later turn into chocolate flavour.
Unfermented cacao roasted and ground produces something bitter, astringent and flat. It does not taste like weak chocolate; it does not taste like chocolate at all.
What it does
Kills the seed embryo through heat and acetic acid, breaking down cell structure so that the bean's own enzymes can act on its proteins and polyphenols, producing the flavour precursors that roasting will convert.
Why it matters
It creates the precursors. Nothing downstream can add them. This is why fermentation, not origin or variety, is the largest single variable in how chocolate tastes — and why the Dominican Republic exports the same beans at two grades and two very different prices depending only on whether they were fermented.

- Why the range is wide
- The range is wide because the correct duration depends on the bean type, the pulp volume, the ambient temperature and the batch size. Criollo-type beans generally need shorter fermentations than Forastero. There is no universal number, and a producer quoting one is describing their own protocol.
What it does to the flavour
Creates amino acids and reducing sugars — the Maillard precursors — and reduces the polyphenols responsible for bitterness and astringency. Also generates fruit and acid character directly.
The mechanism is well established in the food-science literature.
Variants
- Heap fermentation. Beans piled on the ground on banana or plantain leaves and covered. Traditional across West Africa and workable at smallholder scale.
- Box fermentation. Wooden boxes with drainage, usually in a cascade so the mass can be turned from one to the next. Gives more control over aeration and is standard in most fine-flavour production.
- Basket fermentation. Small-batch fermentation in lined baskets, used where volumes are too small for boxes.
When it goes wrong
Under-fermentation leaves the bean purple inside, bitter and astringent, with a flat 'raw' quality no roast will fix. Over-fermentation produces ammoniacal, hammy or putrid notes. Both are common, and under-fermentation is the more common of the two because it costs less time.
Commonly misunderstood
That fermentation is a preservation or cleaning step, or that it happens in the factory. It happens on the farm within days of harvest, it is the step that creates chocolate flavour, and by the time beans reach a chocolate maker it has long since been decided.
Why turning matters
Turning the mass introduces oxygen, which the acetic acid bacteria need and the yeasts do not. Turning too early cuts the yeast phase short; turning too late leaves the interior anaerobic and under-acidified. The timing of turns is the main lever a fermentary operator has, and it is where most of the skill sits.

- BerryThis stage is where the note is created, amplified or destroyed. Blackcurrant, blackberry, blueberry — the darker, deeper end of the fruit range, and generally a longer fermentation than red fruit.
- Tropical fruitThis stage is where the note is created, amplified or destroyed. Banana, mango, passion fruit, lychee — and the one flavour family where the cacao pulp's own taste occasionally survives into the bar.
- Dried fruitThis stage is where the note is created, amplified or destroyed. Raisin, fig, date, prune. Concentrated rather than bright, and generally a marker of a long fermentation done well.
- Stone fruitThis stage is where the note is created, amplified or destroyed. Peach, apricot, plum. A middle register between bright red fruit and concentrated dried fruit, and comparatively uncommon.
- WineyThis stage is where the note is created, amplified or destroyed. Fermented-fruit character that has gone past ripeness. Almost always a defect, and the clearest sign of over-fermentation.
- HoneyedThis stage is where the note is created, amplified or destroyed. A floral sweetness distinct from sugar, and one of the few notes that reads as sweet without being sweetness.
- MolassesThis stage is where the note is created, amplified or destroyed. Dark, slightly bitter sweetness — the deepest register of the caramel family, and a marker of long fermentation or heavy roast.
- CinnamonThis stage is where the note is created, amplified or destroyed. The oldest chocolate addition still in everyday use, and standard in Mexican and Spanish drinking chocolate.
- PepperThis stage is where the note is created, amplified or destroyed. A sharp, slightly numbing spice note that is more often a fermentation product than an addition.
- Warming spiceThis stage is where the note is created, amplified or destroyed. Clove, nutmeg, allspice — the aromatic register that sits between cinnamon and pepper, and largely a fermentation signature.
- WoodyThis stage is where the note is created, amplified or destroyed. Cedar, oak and dry timber. At low levels a characteristic; at higher levels it usually means shell left in the nib.
- TobaccoThis stage is where the note is created, amplified or destroyed. Dried leaf and cigar-box character. A marker of long, well-managed fermentation and generally a compliment.
- MineralThis stage is where the note is created, amplified or destroyed. Wet stone, slate, iron. The least well understood note in chocolate, and the one most likely to be a projection.
- MushroomThis stage is where the note is created, amplified or destroyed. Forest floor and damp earth. Sits directly on the boundary between a characteristic and a mould fault.
- AstringentThis stage is where the note is created, amplified or destroyed. A drying, puckering sensation rather than a taste — and the single most reliable indicator of under-fermentation.
- Green and vegetalThis stage is where the note is created, amplified or destroyed. Grass, raw bean, unripe fruit. Almost always under-development — either fermentation or roast.
- SavouryThis stage is where the note is created, amplified or destroyed. Soy, miso and broth-like depth. Uncommon, genuine, and a product of long fermentation.
